The Operator’s Field Notes

Insight for the leader everything still runs through.

You went on vacation. The business didn’t.

It just stopped.

That’s not a people problem. It’s an operating problem.

You can’t fix what you can’t see from the inside.

You’ve got a team. You’ve made good hires. Somehow, everything still comes back to you.

Decisions stall until you weigh in. People bring you problems, not solutions. Work that should be moving sits waiting for your attention.

You’re busy all the time. But the work that actually matters isn’t moving fast enough.

Pushing through doesn’t fix it.

The same conversations keep happening. The same problems keep returning. And every month you stay in the middle of everything, the business builds more dependency on you being there, not less.

The patterns don’t stop when you’re not looking at them. What’s breaking keeps breaking.

You’re not missing the ability. You’re missing the visibility.

Your business has outgrown the way you lead it. That happens at a stage, and you can’t fix what you can’t see.

The Operator’s Field Notes

Private operating insights that show you the patterns breaking inside your growing business, what they mean, and what to do about them.

Every week you get one audio note and a PDF tool. Every fifth week, that note is the Monthly Operator Briefing.

A Field Note

The Vacation Test

3:47

This is what a Field Note sounds like. Press play. It’s a complete one, start to finish.

Prefer to read it?

Let’s start with something that happened to you. Or something you’ve been afraid to let happen.

You went on vacation. Maybe it was a week. Maybe it was a long weekend. And the business didn’t keep moving while you were gone. It waited. Decisions stacked up. Projects sat where you left them. Your phone kept buzzing, and your first day back was buried in everything that held until you returned.

The part worth paying attention to is this. Nothing broke. Nobody failed. Your people did their jobs. The work that waited was the work that needed you. That’s the clue.

A lot of leaders read that week as a people problem. They say to themselves, “If I had stronger people, the business would’ve kept moving.” So they hire, they delegate, they restructure. And the next vacation looks the same.

You see, it’s not a people problem. It’s an operating problem. Somewhere along the way, you became infrastructure. Not the leader of the system. A load-bearing part of it. The business doesn’t just use your judgment. It routes through it.

What it means is this. A business that stops when you step out is running on you instead of on a system. And that has a cost you pay every week, not just on vacation. Every decision that waits for you moves at your speed. Every problem only you can solve gets solved one at a time. You’ve capped how fast the business can move, and the cap is your calendar.

What to look for. You don’t need a vacation to do this test. Look at the last three days. Count the decisions that waited for you. Not the ones where you added something. The ones where nothing could move until you touched it. If more of what crossed your desk was waiting than working, the business is telling you where it depends on you.

And the move. Pick one of those decisions, just one. Ask yourself what the person who brought it to you would’ve needed to make it without you. Not permission. A clear outcome, a boundary, and the authority to act inside of it. Then give them exactly that, this week, for that one decision. Don’t announce a new philosophy. Don’t reorganize anything. Move one decision out of the line that runs through you, and watch what happens to it for thirty days.

That’s a Field Note. One pattern. What it means. What to do about it. If this one hit, there are fifty-one more weeks where this one came from.

How it works

One Field Note arrives each week. A private audio note and a tool your team can use that same week. Some pieces are created just for you. Others are built to hand directly to your team.

Every week

Weekly Operator’s Note (Audio)

A short private audio note. One operating pattern, what it means in your business, and what to do about it.

Written Companion (PDF)

Each week comes with a tool your team can use immediately. In the first cycle alone, that includes the Dependency Audit, the Seven Results Assessment, and the Delegation Protocol. Designed to share with your leadership team or work through on your own.

The Move (Portal)

Every week comes with one move to make in your business. When you’ve made it, mark it made in your portal and tell Pat what happened. One line is plenty. It goes only to him, and he reads every one.

Every month

Monthly Operator Briefing (Audio)

Once a month, the weekly patterns get pulled together into one picture of what’s actually going on in your business. Where they overlap. What they’re telling you right now. This is the piece that makes the weekly signals add up.

Application Guide (PDF)

Private. Each cycle’s guide has you score the month in your own business, pick the one thing you’ll fix, and put a date on it. Your four weeks, turned into decisions.

Leadership Team Discussion Sheet (PDF)

Built for your team meetings. Specific questions that turn a monthly pattern into a real conversation with your people.

How it reaches you

The weekly note shows up on its own, as a private podcast in the app where you already listen. It’s there in the car, on a walk or at the gym. Every note is in your member portal too, on your phone or at your desk, beside that week’s written tool.

It starts the day you sign up. One note per week. 52 weeks.

The rhythm is built for how you actually work.

The next 52 weeks, one pattern at a time.

Each month focuses on one operating pattern. Some of these you’re living right now. You’ll recognize them the moment you read them. Others belong to a stage ahead of you. By the time they show up in your business, you’ll already know what they are.

Doer Stage: Cycles 1-3

You’re the business. Everything runs through you. These three cycles move you from doing it all to owning the results that matter most.

Cycle 1

“If I don’t do it, it won’t get done right.”

The business can’t move faster than one person, and that person is getting buried. By the end of this cycle, you’ll have mapped exactly where the business depends on you, written your role as the results only you can own, and handed one result to someone on your team with done defined, decision rights set, and a check-in on the calendar.

Cycle 2

“There’s never enough time, and the important stuff keeps getting pushed.”

You freed up time and it filled right back up. The important work keeps losing to whatever feels urgent today. By the end of this cycle, you’ll have the short list your growth actually depends on, hours on the calendar to protect it, and a weekly meeting that asks three questions.

Cycle 3

“We’re so busy reacting, we never get ahead of anything.”

Everything is a fire drill. The business runs on reaction instead of systems. By the end of this cycle, you’ll have the first written process for the fire that keeps coming back, three lanes for who decides what without you, and a team that gets ahead of the week instead of chasing it.

Builder Stage: Cycles 4-7

The team is in place but the systems aren’t. These four cycles build the systems that let your team execute without you in the middle of everything.

Cycle 4

“Nobody really knows who’s responsible for what.”

Roles are vague, accountability is loose, and things fall through the cracks. They land back on your desk. By the end of this cycle, every person on your team will know what outcomes they’re accountable to produce, and the grey areas that create confusion will be named and addressed.

Cycle 5

“We talk about it, agree on it, and then nothing happens.”

The gap between what gets agreed on and what actually gets done is where your momentum dies. By the end of this cycle, you’ll have a follow-through system that closes the gap between decision and action, so commitments translate into results.

Cycle 6

“We promoted our best people and now they’re struggling to lead.”

Great performers don’t automatically become great leaders. Your next stage of growth depends on the people who lead each piece of it. By the end of this cycle, you’ll have a path that grows people who can actually lead, instead of just handing out titles.

Cycle 7

“We keep having the same conversations and nothing changes.”

Surface fixes aren’t working. Until you find and fix root causes, the pattern repeats. By the end of this cycle, you’ll know how to diagnose recurring issues at the root and build feedback loops that actually prevent the same problems from returning.

Architect Stage: Cycles 8-10

The business works. Now you shape where it goes. These three cycles move your attention from building the systems to deciding where the business goes next, what it keeps, and who stays to build it.

Cycle 8

“The team doesn’t see where we’re going. Some days, neither do I.”

You’re making decisions but nobody sees how they connect to where the business is going. By the end of this cycle, your team will have a shared understanding of where the business is headed and how their work connects to that direction.

Cycle 9

“We’re doing more business but somehow making less money.”

Complexity is outpacing profitability, and the business is working harder to keep less. By the end of this cycle, you’ll see where the cost of growing is hiding and have a plan to grow and keep more of what you make.

Cycle 10

“Good people are getting quiet, checked out, or leaving.”

Good people go quiet long before they leave, and the turnover number never shows it. By the end of this cycle, you’ll know which of your best people are giving you less and why, and you’ll have the next job built for the ones you can’t afford to lose.

Weeks 51-52

The Capstone

Weeks 51-52 bring the full year together. You step back, assess how the business has changed, and set the baseline for how you lead from here.

If you read that list and recognized yourself in more than one, that’s exactly why this is a 52-week program. These patterns are connected. You can’t fix one without understanding how it feeds the next.

That’s one week. One tool. One pattern. Field Notes delivers this every week for 52 weeks.

This is for you if

  • You’re leading a growing business, and it’s gotten harder, not easier.
  • You’ve got people, maybe even a leadership team, but too much still runs through you.
  • You don’t need more advice. You need to see what’s actually going on and know what to do about it.

This is not for you if

  • You’re still in the startup stages of growth, building your customer base and figuring out what works. Field Notes is built for the problems that come after traction, once growth has built up some momentum. If you’re still in that startup phase, Pat’s book Obstacles To Opportunity is a better starting point.
  • You want someone working alongside you, not a self-guided program. That’s Pat’s Thought Partner offering. Different model, deeper involvement when you’re ready for it.
  • Your organization needs the management systems under it rebuilt, and a clearer view of what’s breaking won’t be enough. Field Notes shows you the patterns week by week. Growth Pathfinder is Pat working inside your business to build the management systems, role clarity, and leadership capability the organization needs at the size it already is.

Pat Alacqua

This comes from an operator who made the shift you’re trying to make.

Pat Alacqua co-founded a trade show and events company at 24, built it into an internationally recognized, multi-division business, and sold it to a private equity group.

He then led the turnaround of a sports academy in metro Atlanta, building the management systems and putting the leadership team in place from within.

Since then he’s worked alongside founders and leadership teams across industries, helping them fix and prevent what growth breaks. He’s been the person everything ran through, and he built his way out of it.

The patterns in Field Notes aren’t theory. They’re from decades in the same job you’re in now, seeing what growth breaks, and building the systems that fix it.

Common questions

What if I can figure this out on my own?

You probably can. The question is how long it takes and what it costs you while you’re figuring it out.

The patterns that come with growth aren’t obvious when you’re inside them every day. Week one alone gives you a diagnostic tool that maps the five places your business depends on you. Many operators have never seen that map.

Field Notes gives you the perspective so you spend less time diagnosing and more time leading.

Can’t I just ask AI?

You can, and you’ll get a decent answer to whatever you think to ask. What it won’t do is hand you the patterns growth brings, in the order they show up, from someone who’s lived them.

Field Notes is a year of those patterns, in order. One pattern a week, one move to make, and a place to tell Pat how it went.

I don’t need more content. I need less noise.

Agreed. Field Notes is built for operators who don’t have time to waste. The weekly note fits the drive in. The companion is a page or two. No courses to keep up with. No modules. No community feed to check. But don’t mistake the format for the depth.

Each week names a specific pattern, tells you what it means in your business, and gives you a tool your team can use that same week.

The monthly briefing pulls it all together. It’s the signal without the noise.

We already have EOS / a strategic plan / a system in place.

Good. Field Notes doesn’t replace your operating system. It shows you the patterns your system isn’t designed to catch.

How do the weekly notes arrive?

As a private podcast, in the app you already use. Apple Podcasts on an iPhone, YouTube Music on any phone, or any other podcast app the invite page offers. You connect your feed once when you join. It takes one tap. After that, every note shows up in your app the way any show you follow does. The written tools live in your member portal at PatAlacqua.com, and every episode links to that week’s companion.

How much time does this take?

The weekly audio fits the drive in or the walk. Four to eight minutes. Every fifth week, the briefing runs under 20 minutes. Each week comes with one move to make in your business and a tool to easily implement.

What if I fall behind?

You won’t lose anything. Nothing expires. The notes stay in your feed and the tools stay in your portal, ready when you are. It’s one note a week, built to fit the job you already have.

Is this a 12-month program? What happens after that?

Field Notes is a 12-month program. Weeks 51 and 52 are the Capstone, where you step back, measure how the business has changed, and set the three results you’ll go after in the next ninety days. Many members carry on from there with what they’ve built. And you don’t have to wait until week 52. At any point, if you want Pat thinking alongside you on your specific situation, that’s his Thought Partner offering.

Can my team use my access?

Your seat is yours. The weekly audio and the Application Guide are built for you alone. The Written Companion and the Discussion Sheet are built to hand straight to your team, share them freely. If you want seats for other leaders in your company, reach out and we’ll set it up.

What if it’s not for me?

You get a 30-day money-back guarantee.

Try a full month. If it’s not what you need, send one email to Support@PatAlacqua.com any time inside those 30 days. You get your money back. No questions.

The patterns don’t wait. What’s breaking keeps breaking.
